			<content:encoded><![CDATA[<p>I have been working with a non-profit board that is transitioning into a new board president, along with some new board members. It is a perfect combination of the old and the new: there are long-standing board members who can help orient the new board members, and the new president has a long history with the organization.</p>
<p>As I facilitated a day’s worth of conversation and decision-making with board and staff, I noticed different types of energy that fueled the discussions.</p>
<p><span style="text-decoration: underline;">New Energy</span>: From new board members that were excited to be on a team that they respected, to work with an organization that they saw making a real difference in their community, and who were keen to fit into the scheme of things while also adding new ideas and skills.</p>
<p><span style="text-decoration: underline;">Renewed Energy</span>: From individuals who have tenure on the board. They appreciated that new energy and saw it as critical in their desires to get revitalized, invigorated, and challenged to continue, increase, and/or redirect their own efforts.</p>
<p><span style="text-decoration: underline;">Anxious Energy</span>: Everybody carries a little bit of this when change is occurring on a board, even when that change is planned. New board members want to know they “fit in.” Staff want to know that board changes are NOT going to adversely affect their daily operations, goals, and priorities. Long-standing board members often have concerns that somehow – with this new configuration of people and positions – the proverbial apple cart is going to tip in a direction with which they’re not comfortable.</p>
<p>The new board president has the primary responsibility for acknowledging and directing all of these energies – energies that can be harnessed for the greater good of the organization and everyone involved.</p>
<p>Ideally, new board presidents already have extensive experience on the executive committee. This way they are already attuned to the intricacies of the organization’s operation, its staff, and the long term vision that is being supported by the details of strategic implementation.</p>
<p>The board president can also help herself by attending to the following:</p>
<p>1. Acknowledging the good      work that has gone on before by both staff and board. Giving individual      praise in a group setting and highlighting accomplishments goes a long way      toward initiating good will, keeping energy levels high, and instilling a      sense of teamwork.</p>
<p>2. Sharing      goals she has for herself during her term.</p>
<p>3. Recognizing      that unless the group is in crisis mode it is the board president’s role,      now that she is in a leadership position, to be a convener and leader –      not to work her own agenda if it is different than the organization’s.      Above all a new board president’s role is to recognize that she is part of      a greater whole that has preceded her and will outlast her. Organizational      goals, priorities, and operations are already in motion with a strategic      plan somewhere in the process of being implemented. Board presidents      usually have wonderful ideas, but course changes need to go through the      organization’s processes.</p>
<p>4. Consistency      is a huge asset, and even though every board president will want to put      his or her own stamp on things, it needs to be done over time, within      context, and in such a way that board and staff alike don’t feel they are      being suddenly manipulated or asked to change direction radically to fit a      personality or bias.</p>
<p>5. Soliciting      feedback from other board members and staff about 1) what is working well,      2) what should NOT change as the organization moves forward, and 3) what      needs are most pressing for the new president to get a handle on to make      her most effective in her position.</p>

		<title>Being Part of a Team &#8211; Or Not</title>

			<content:encoded><![CDATA[<p><script type="text/javascript"></script>Over time I have engaged with a number of clients dealing with a staff member who is not meeting performance expectations. Ultimately, one of three things takes place. Below are typical scenarios and some observations on each.</p>
<p>1)  The relationship between the supervisor and supervised improves and so does performance.</p>
<p>Working relationships improve when the parties engage in discussion and review four critical behaviors.</p>
<ul>
<li>First, both people are competent and <em>continue to improve</em> the skills for which they were originally hired.</li>
<li>Secondly, both are reliable – they do what they say they will do. There is also a level of sincerity that each individual exhibits toward the other – what you see is what you get, what you say is what you mean, and there are high levels of transparency and openness.</li>
<li>Feedback is freely given and received and isn’t a major hurdle to jump over every time it happens.</li>
<li>Lastly, there is a genuine sense that each individual cares for the other and puts the other person’s well-being as a high priority. If genuine concern is not present open feedback is not present and the relationship never gets through step 3! Remember, everything happens in relationship. </ul>
<p>2)  The situation becomes chronic and dysfunctional.</p>
<p>People perform because of their position in an emotional field which is set by the leader. If things become chronically dysfunctional, it is often because leaders within the organization are what Edwin Freidman called “peace mongers.” They don’t deal effectively with conflict and often avoid it, they adapt to people’s weaknesses and they often have a low threshold for dealing with their own anxieties. The fallout is that the best people in the organization – the A+ performers – suffer. Their effort and ability to be a true team player gets sabotaged. Everything happens in relationship.</p>
<p>3)  The staff member gets fired.</p>
<p>It is our nature to blame others for things that don’t go well. We have to be careful. Often blame covers a real lack of clarity around expectations, roles and the structures that support poor performance. Sometimes, however, there really is one bad apple that is spoiling the barrel. (Listen to <em>This American Life’</em>s <a href="http://www.thisamericanlife.org/radio-archives/episode/370/Ruining-It-for-the-Rest-of-Us" target="_blank"><span style="text-decoration: underline;">Ruining it for the Rest of Us</span></a>). Spoilage only happens because it is allowed. Human beings do not function solely because of their past and their nature, but because of what others will permit. As Friedman puts so succinctly, “That which is chronic is that which is tolerated.”</p>
<p>Good consultation helps leaders determine an essential issue.  How much do systemic shortcomings play a role in an individual’s poor performance? This may be a dicey issue to sort out as the problem is often a combination of individual and systemic operations. Everything happens in relationship. Ultimately, however, every leader has to be able “to fish or cut bait,&#8221; which is another good quote.</p>

			<content:encoded><![CDATA[<p>In the 1980’s, I was struck by the concept of play as a source of “study.” I still have one of the books I read, Johan Huizinga’s Homo Ludens, written in the 1930’s.</p>
<p>Two recent experiences brought me back to Huizinga. The first experience was listening to a radio interview of Stuart Brown, talking about his new book,<a href="http://www.nifplay.org/about_us.html"> Play</a>. The interview captured me, as I had recently run into two encounters where I thought play was warranted, and others did not.</p>
<p>The first encounter has been a chronic one, and comes in the form of my highly energetic seven-year old; he is also extremely bright and full of joy. He is constantly being told to “settle down” by mostly well-meaning adults. Nevertheless I’ve been at odds with public school systems that expect kids to sit and listen and behave all day, doing as they’ve been told. In fact, if they don’t, they take away recess! So it was with affirmation that I read in Brown’s book – which I went out and bought – when he gives the following vignette about a perhaps-similar child:</p>
<p style="padding-left: 30px;">&#8220;When people know their core truths and live in accord with what I call their “play personality,” the result is always a life of incredible power and grace. British educator Sir Ken Robinson has spoken about finding such power and grace in the life of dancer Gillian Lynne, who was the choreographer for the musicals Cats and Phantom of the Opera. Robinson interviewed her for a book he is writing, titled Epiphany, about how people discover their path in life. Lynne told him about growing up in 1930s Britain, about doing terribly in school because she was always fidgeting and never paid attention to lessons. “I suppose that now people would say she had ADHD, but people didn’t know you could have that then,” Robinson says wryly. “It wasn’t an available diagnosis at the time.” Instead, school officials told Lynne’s parents that she was mentally disabled. Lynne and her mother went to see a specialist, who talked to Gillian about school while the girl sat on her hands, trying not to fidget. After twenty minutes, the doctor asked to speak to Lynne’s mother alone in the hallway. As they were leaving the office, the doctor flipped on the radio, and when they were shut in the hallway the doctor pointed through the window back into the office. “Look,” he said, and directed the mother’s attention to Gillian, who had gotten up and started moving to the music as soon as they left. “Mrs. Lynne,” said the doctor, “your daughter’s not sick, she’s a dancer.” The doctor recommended enrolling her daughter in dance school. When Gillian got there she was delighted to find a whole room of the promise of play people like herself, “people who had to move to think,” as Lynne explained it. Lynne went on to become a principal dancer in the Royal Ballet, then founded her own dance company and eventually began working with Andrew Lloyd Webber and other producers. “Here is a woman who has helped put together some of the most successful musical productions in history, has given pleasure to millions, and is a multimillionaire,” Robinson says. Of course if she were a child now, he adds, “Someone would probably put her on drugs and tell her to calm down.”&#8221; (Play, Stuart Brown, M.D., Avery Press, pg. 12)</p>
<p>The second encounter is work related. I sometimes have encounters with organizations that are averse to acknowledging fun in the workplace or institutionalizing it in off-site retreats or during meetings. Cultures often reward a sense of busy-ness, or stress, as both seem to illustrate people are focused, hard at work, and taking things with the gravitas due them. Especially during hard economic times.</p>
<p>It is an interesting construct. My experience tells me that people perform because of their position in an emotional field, which is set by the leader. The presence of a leader is as important as his or her skills or techniques. If things are relaxed, they can still be focused and hard conversations can still be had. If things are not relaxed, you will find a lot of stressed out people trying to get others to do things for them.</p>
<p>If people focus on the nature of their work relationships, and play is a part of those relationships, real work gets done with less resources. Part of the reason for this is that play is the engine that runs creativity. Creativity in turn is the source of all growth, all innovation. By growth I mean new paradigms, new markets, new widgets – new views of the world that allow for adaptability, capacity to change, heightened tolerance for adversity and uncertainty, optimism, and having fun with your peers. If organizations want to thrive in a changing and unstable world, then they need to make it easier for their bright, energetic, and engaged individuals and teams to breathe easier. A lot of time, money and resources can be spent trying to ensure survival in a competitive and shifting market, but often the decision-makers are missing a key ingredient while trying to change their paradigm: Playfulness is inversely proportional to chronic anxiety.</p>
<p>The hard part if you find yourself in this situation? To get through a state of chronic anxiety or malaise you’re going to have to push through an acute one, and that takes some fortitude.</p>
<p>Which brings me back to Johan Huizinga: “Play cannot be denied. You can deny, if you like, nearly all abstractions: justice, beauty, truth, goodness, mind, God. You can deny seriousness, but not play …. We play and know that we play, so we must be more than merely rational beings, for play is irrational.”</p>
